RETENTION & ARPU

The cheapest subscriber growth is the one you already paid for.

Expansion, onboarding, first-bill integrity and save — the levers that move ARPU without moving CAC.

DRIVING ARPU

Tier, add-ons, whole-home wifi, business lines.

ARPU moves through offer design and lifecycle expansion far more reliably than through price increases, which buy a quarter of revenue and a year of churn.

The expansion moments are predictable: at install, when the technician is in the home and the customer is receptive; at ninety days, once the service has proved itself; at the first support interaction resolved well; and at any point a household adds people, devices or a home office.

Most operators run none of these as programs. They run a price increase at month 13 and then staff a save desk to handle the consequences.

THE FIRST BILL

The retention event is not the mistake. It is the response.

Two problems dominate. Promos not applied correctly, which is a real billing error. And proration not explained, where the math is right and the customer is still surprised because nobody described the shape of a mid-cycle first bill. The second is a communication failure and entirely preventable inside the journey.

A botched first bill is not fatal on its own. Same-day fix with a credit and an apology keeps the customer; three tiers of call-center runaround loses them. Same error, opposite outcomes.

The standard for a fair correction is the deal the customer thought they were getting — not whatever the billing system happens to say today.

WHEN TO BUILD THE FUNCTION

Churn against benchmark is the trigger.

Early on, retention is absorbed into sales, service and operations, and in practice the original rep does most of it — sales ops routes incoming cancels back to them before the disconnect and before the clawback hits their paycheck.

That holds while churn runs below industry standard. Once it meets or exceeds the benchmark, evaluate a dedicated save desk with real offer authority, and separately evaluate a retention line in the comp plan. Team and comp are two different levers.

Watching churn against the benchmark gives leadership a concrete trigger instead of a decision made on headcount or vibes.
